Security Log Management: The Massive Gap Between Collecting Logs and Actually Using Them

Your enterprise generates millions of log entries every day. Authentication logs from your identity system. Network traffic logs from your firewall and NOC. Endpoint activity from thousands of devices. Application events from your cloud infrastructure. Database transactions. Configuration changes. Security alerts. Compliance events.

And almost all of it goes unread.

Log ingestion is expensive. Most enterprises know this, so they decide before any threat appears: discard the majority of log data to keep costs manageable. What survives the cost filter still generates more alerts than any security team can get through. And the tools built to handle that volume don't actually close cases. They surface alerts. Someone still has to act.

The reality is more complicated.

You need:

  • Logs from security tools (SIEMs, EDR, firewalls)
  • Logs from IT infrastructure (servers, endpoints, cloud instances)
  • Logs from your network (traffic flows, DNS queries, load balancers)
  • Logs from applications (database transactions, API calls, authentication events)
  • Logs from cloud providers (API calls, configuration changes, access logs)
  • Logs that prove your security controls actually work

Each source generates logs in a different format. Timestamps don't align. Field names differ. Some logs are structured JSON. Others are plain text. Some come from proprietary appliances that speak only their own dialect.

Your SIEM might normalize some of this. But normalization has limits. If your network team's firewall logs don't flow to your SIEM, normalization won't help. If your cloud infrastructure logs sit in S3 instead of flowing to your observability platform, correlation becomes impossible. If your compliance logs are separated in a different system, you can't correlate policy violations with the events that caused them.

Both collection and cross-platform connection decide what you can see. And what you can't see, you can't investigate.

The Normalization Problem: When Your Data Doesn't Talk to Itself

Normalization is where log management breaks down first.

In theory, normalization means converting logs from dozens of sources into a common format so you can search, correlate, and analyze them as one dataset. In practice, normalization is incomplete and lossy.

A security event logged by your Windows endpoint uses a different schema than a Linux system. Your cloud provider logs API calls differently than your on-premises applications. Timestamps come in different formats across different time zones. Entity names change: is it "user.name" or "username" or "identity"? Is the IP address the source or the destination?

The consequence is that you can search within your SIEM or within your observability platform, but correlation across them requires manual work. An incident that starts as a configuration change in your cloud environment, causes a performance degradation, and triggers security alerts looks like three separate events in three separate systems. Connecting them requires humans moving between tools, querying each system independently, and manually cross-referencing the results.

Log Retention: Choosing Which Parts of Your Infrastructure to Monitor

Once logs are normalized, the next problem is deciding how long to keep them.

Traditional log platforms charge by gigabyte or by event. The more logs you ingest and retain, the higher your bill. Most organizations have to choose: keep logs for security investigations or keep logs for compliance reporting. Keep detailed data for recent incidents or keep sampled data going back further.

This cost structure forces decisions that create blind spots. You might keep 90 days of security logs but only 30 days of network traffic. You might sample production logs at 10 percent to keep costs down. You might exclude cloud infrastructure logs entirely because your observability platform charges by ingestion volume.

The bottom line: you're monitoring the parts of your environment you can afford to monitor.

This isn't theoretical. Mordor Intelligence's 2025 SIEM market analysis shows that per-event licensing models force buyers to cap ingestion, leaving gaps that attackers exploit. When you can't afford to keep logs from your entire environment, your security posture is based on incomplete data.

Attackers don't operate in your monitored segments. They operate in your blind spots.

Analysis and Correlation: The Work Nobody Actually Does

Even when logs are collected, normalized, and retained, only a small fraction of them get analyzed.

This sounds absurd. If you have the logs, why not analyze them?

The honest answer is that analyzing logs is expensive and slow. You can generate alerts automatically using rules and patterns. But real investigation typically requires humans to correlate signals across disparate systems that don’t talk to each other. Reading alerts, understanding context,, distinguishing signal from noise.

Traditional SIEM and observability platforms generate alerts. Lots of them. 73 percent of organizations list false positives as their number one challenge in threat detection. Most of these alerts require human review. And most of that review finds nothing actionable.

The ratio of logs to actual security events that warrant investigation is something like a thousand to one. Your team can handle maybe one percent of what you're generating. The rest sits in cold storage until an auditor asks for it.

This is where the costs compound. You're paying to store logs you'll never analyze. You're paying for licenses on platforms that generate noise instead of signal. And you're paying for the analyst time that gets wasted on false positives instead of actual security work.

Alerting: The Difference Between Detection and Investigation

Most SIEM platforms focus on detection. They generate alerts when suspicious activity matches a pattern.

Detection is necessary but insufficient. An alert tells you something might be wrong. It doesn't tell you what to do about it or whether it matters.

Consider a simple example. Your SIEM detects a failed authentication attempt. That's normal. Your users fail to authenticate thousands of times a day. Your SIEM detects a sudden spike in failed authentication attempts from a single account. That might be worth investigating. But is it a threat? Maybe. The account could be compromised. Or the user could be traveling. Or they could be using a VPN. Or the logs could be wrong. Or it could be probing behavior from someone trying to guess credentials.

Detection generates the alert. Investigation determines whether the alert matters. Most organizations have enough capacity for detection. Very few have enough capacity for thorough investigation.

What happens in practice: your security team inherits a growing backlog of alerts that require human investigation, most of which won't yield anything actionable.

Compliance Reporting: The Cost of Proof

Compliance frameworks require organizations to maintain logs and prove that security controls work. But each framework has different requirements and retention periods:

The overlap creates confusion. Organizations usually handle this by maintaining separate logging infrastructure for compliance and separate infrastructure for security investigations. Compliance logs get retained long-term for audits. Security logs stay in the SIEM for active investigation. Network logs stay in the NOC tools. And the result is compliance teams can't access security context, security teams don't have the historical data needed for threat intelligence, and nobody has the operational visibility needed to understand whether controls actually work.

This separation creates waste. You're paying for two different systems to store overlapping data. You're paying teams to manage logs in both systems. And during an investigation or audit, you're paying for the work of manually correlating data across systems to answer compliance questions.

The cost of treating compliance and threat-driven logging as separate problems is significant. It's also entirely avoidable.

For organizations managing IT operations alongside security, the impact is even worse. Outages rarely stay in one system. Rather, they cascade across application, network, and infrastructure layers. Where Most Log Management Fails: Coverage, Consistency, and Cost

The gap in security log management is usually coverage, consistency, or cost, or a mixture of all three.

Coverage gap:
Organizations don't monitor their entire environment. Most monitor 60 to 70 percent. The blind spots include cloud infrastructure, third-party APIs, development environments, and infrastructure in remote offices. These aren't small gaps. 43 percent of breach investigations reveal activity in areas the organization wasn't monitoring.

Consistency gap:
Data from different sources doesn't correlate reliably because normalization is incomplete or lossy. Security events don't connect to performance data. Most organizations handle these gaps by accepting them quietly. Security teams work around the blind spots. Operations teams maintain informal processes for correlating data across systems. Compliance teams manually review logs during audits. Nobody pretends it's efficient. Everyone knows it's the best they can do given the constraints.
